How to choose a project management tool for a small team

Start with missed handoffs, then check dependencies, guest permissions and automation limits using Trello, Asana and ClickUp as documented examples.

Identify what is going wrong

List the last few pieces of work that slipped. Was the owner unclear, the deadline missing, an approval delayed or a prerequisite unfinished? Those failures give you a more useful specification than a long wish list of dashboards.

Our recommendation is to choose the smallest system that makes the next action, responsible person and blocking condition visible. Agree on who updates it and when. More views alone will not settle competing priorities or make someone responsible for a task.

Three product details that change the comparison

Trello makes automation available across its Workspaces, with quotas shared between boards. A trigger uses an automation run, while its actions also consume operations; one run can use several operations. Asana describes task dependencies that show the order work must follow, alongside timeline and Gantt views for schedules. These are relevant features to evaluate when several tasks wait on one another. ClickUp distinguishes view-only guests from permission-controlled guests on paid plans. View-only guests have no fee; a permission-controlled guest can cost the same as a member when no included guest seat is available. Include the people around the core team

Count employees, contractors, clients and occasional approvers separately. For each, record whether they must view, comment, edit or administer. Someone who needs to approve a deliverable may need more access than a person reading a status page. Confirm that private work stays outside their view.

Then compare the same collaboration setup across shortlisted plans. Include any required integrations, automation capacity and reporting features. Record renewal terms and whether an annual commitment is paid upfront or in installments. Do not assume every person described as a guest has the same treatment across vendors.

Use a small buying exercise

Try a representative project before migrating your backlog. These are proposed checks, not tests we have run. Use sample data, include a handoff and a blocked task, and have the people who would maintain the system complete the routine steps.

  • Can each person find their next action and its deadline?
  • Can a teammate see why work is blocked without asking in chat?
  • Does changing a deadline or assignee produce the expected update?
  • Can an external collaborator access only the intended work?
  • Can you retrieve useful task data if you decide to leave?

Keep the existing system when it is working

A shared list or spreadsheet can remain appropriate if the team keeps it current and handoffs are clear. First fix missing ownership or inconsistent updates. Switch when the buying exercise demonstrates a needed capability and the team can maintain the new process. An unused subscription adds another place for work to become invisible.
